We moved from mostly unmediated PDA to entirely mediated earlier this month. Some things you might want to consider:

If at all possible, wait until a semester/summer break. We had to turn off PDA in the middle of the semester, and you can imagine the reaction from instructors who had scheduled films for classes or clubs, etc. that they didn't realize were
no longer accessible. It can be really hard to get people's attention through announcements/emails during the semester, so wait until the semester is winding down if you can.

Kanopy doesn't really do same-day access for purchased films (technically it does, but it's not until after 7pm or 8pm PST). Occasionally, we'll get a film link within a few hours, but the next business day after purchasing is all you can promise access-wise.

Make all your decisions about when you will lease films ahead of time. For example, will you lease anything for faculty? Only for course use? For research use? What about grad students and undergrads? What if you have the DVD or can get one quickly from
your consortium? If you can see the DVD in WorldCat from an ILL partner? Do film studies faculty/students get special consideration?

Do as much PR as possible before and after the switch about how Kanopy works, other streaming media options, and your library's physical media collection (along with options for putting things on reserve, etc.). We found out that some professors has planned
out syllabi for future semesters with the intention of using Kanopy videos. One department had even done some long-term planning of how they would use Kanopy and the implications for doing more online courses. Be prepared with an FAQ or LibGuide to present
to folks who have made plans around Kanopy usage.

Be ready with a way for people to easily see what Kanopy films you have leased and when your access to them expires. We load records for leased items into our catalog and include public notes about when the license ends. If you do this, you'll need to delete
those records when the lease expires. I have calendar reminders set up for the next 3 years.

Depending on when you make the swap, and how much you include in your responses, be prepared to potentially spend a lot of time on Kanopy. When we get requests, we are explaining why we will/won't buy the film, if we already own the film, DVD options at
our library, ILL options, etc. based on whether the requester is faculty or a student. The time adds up. Plus, with mediated requests, you get individual invoices for each cart's worth of films, so your acq. staff may have to do multiple invoices each month.

I hope that helps, and if you have any other questions, feel free to email me!
